Nordic Operation
Organization was working on a country by country basis with customers, but it was steered centrally. However customers decision-making process and logistics were organized in Pan-Nordic way. In order to match this trend, a corresponding organization change was initiated.
I was asked to reorganize marketing function. In the start all countries had their own team. The organizational structure was changed to support consumer marketing, trade marketing and product management. Function leaders were appointed and rest of the organization was built with them, starting with key persons.
There were no country-specific job descriptions – everybody had at least partly international responsibility. We built a customer planning model together with sales and channel management. This model was supported by marketing and promotion process.
A tender was put out to most important suppliers in order to achieve the benefits of scale. We were highly successful in large Nordic customers when their strict vendor requirements were met. This resulted to sales increase and stronger market position in the Nordic area.
